Team reviewing project estimates and plans

ABOUT US

Built by someone who has had to defend the number.

Big Earnie comes out of thirty years inside digital agencies — estimating work, selling it, and then being accountable for delivering it at the price it was sold for.

Why we built it

The same problem, at every agency.

Every agency estimates work. Very few estimate it the same way twice. The number that reaches a client is usually assembled under time pressure, in a spreadsheet built for one deal, by whoever happened to be free that week — and then it becomes the budget, the schedule, and the margin target for a team that had no part in setting it.

What follows is predictable enough to be a genre: scope creeps because the assumptions were never written down, timelines slip because the staffing was never modelled, margin erodes a few percent at a time, and the team burns out defending a plan nobody can reconstruct. Everyone agrees it should be done better next time. It rarely is, because the evidence of what actually happened is scattered across files nobody reopens.

Big Earnie started as an internal tool built to fix exactly that for one consulting firm. It replaces the ad hoc spreadsheet with a single governed model of an engagement — scope it, staff it, price it, risk-adjust it, and generate the SOW from the same numbers — so the estimate, the proposal, and the delivery plan are the same artifact rather than three that drift apart.

What we kept seeing

Four failures that repeat everywhere.

None of them are caused by bad people. They are caused by the estimate living nowhere in particular.

Estimates nobody can explain

A number gets to the client with no visible reasoning behind it. When scope moves — and it always moves — there is nothing to reason from, so the conversation becomes a negotiation instead of a recalculation.

Proposals drafted twice

The estimate lives in a spreadsheet, the SOW in a document, and the two drift apart the moment either one changes. Teams end up maintaining the same engagement in three places and trusting none of them.

Delivery inherits a plan it never saw

Work often starts months after it was sold, with a different team reading a number they had no part in setting. Estimates get revised upward for no reason other than unfamiliarity.

Lessons that never get learned

Every agency intends to estimate better next time. Almost none do, because the evidence is scattered across spreadsheets nobody opens again once the project ships.

Who is behind it

John Schneider, founder

John has spent thirty years in digital agencies and professional-services firms, most of it running the delivery side of the business: Director of Technology and service delivery lead at Sapient, Senior Vice President at Rightpoint, Chief Technology Officer at Whereoware, and a regional executive at Avanade. Along the way he has led delivery organizations of up to 200 people across onshore and offshore teams, and owned the P&L that those teams either protected or eroded.

He has also sat on the other side of the table. Building pipeline, setting rate cards, writing the proposal, and pricing the work are the same job as delivering it — separated only by a few weeks and a handoff that almost no agency has made deliberate. That handoff is where the idea for this product came from.

Today he runs JHS Digital Consulting and is a partner in the Chameleon Collective fractional executive network, working with clients on platform modernization and AI-augmented delivery. Big Earnie is the product he kept wishing existed on every engagement he ever priced.

What that experience buys you

Opinions earned the expensive way.

Big Earnie is opinionated about how an engagement should be scoped and priced, because the alternative was tried for three decades.

How agencies sell

Pipelines, pricing, rate cards, and the pitch. Thirty years of writing the number that goes on the proposal, and living with it afterwards.

How agencies deliver

Delivery organizations of up to 200 people across onshore and offshore teams, for clients including Coca-Cola, NASCAR, ADT, Hilton, and UPS.

Where the two disconnect

The handoff from sold to staffed is where margin quietly disappears. Big Earnie is built around that seam because that is the part nobody owns.

See whether it matches how you work.
